<p>诸葛亮北伐前，先做一件事：算粮草。</p>
|
|
<p>粮草不够，仗不能打。粮草算错了，打了也白打。所以诸葛亮的本事，第一是看得清地形，第二就是算得准粮草。</p>
|
|
<p>企业的粮草是什么？钱。预算、现金流、应收账款。这三个东西算不准，老板天天都在过"青黄不接"的日子——业务看着挺好，一查账上没钱；合同签了一堆，钱收不回来。</p>
|
|
|
|
<h2>预算：不是做表，是闭环</h2>
|
|
<p>很多公司的预算，是年初做一次，年底对一次，中间全靠感觉。</p>
|
|
<p>CMA的预算不一样。预算从编制、审批、执行、监控到调整，是一个完整闭环，24个API接口把整个流程串起来：预算定了多少、花了多少、还剩多少、超了没有，随时可以查。</p>
|
|
<p>我见过最真实的场景：某渠道公司的渠补率（渠道补贴占收入的比例），预算定的是某个数，实际执行却一路涨，涨到预算的10倍还多——偏离度+1024%。如果没人盯着，这个钱就会一直漏下去。</p>
|
|
<p>CMA的差异分析第一时间把这个偏离标成critical告警推出来。老板不用等月底报表，问题还没爆，预警先到。</p>
|
|
|
|
<h2>现金流：钱够不够花，不是感觉是数字</h2>
|
|
<p>中小企业老板最常问我的一个问题：下个月钱够不够发工资？</p>
|
|
<p>这个问题的答案，靠感觉是答不准的。靠什么？靠现金流预测。</p>
|
|
<p>CMA把未来一段时间的现金流入流出做预测，收入什么时候到账、支出什么时候发生、缺口在哪里，全部算出来。预测不是拍脑袋，是基于历史数据和业务节奏的推算，所以它带置信度——不是"一定够"，是"大概率够，但某月有缺口，建议提前准备"。</p>
|
|
<p>这不是玄学，是gap-forecast：把"预期"和"实际"的差距算出来，提前告诉你哪里有洞，洞有多大。</p>
|
|
|
|
<h2>应收：310万的账，催收要有节奏</h2>
|
|
<p>应收账款是很多老板的隐形失血点。货发出去了，钱没收回来，报表上看着是收入，账上却是别人的钱。</p>
|
|
<p>账龄分析是CMA管应收的基本功：30天、60天、90天，分桶排列。哪些客户快到期了，哪些已经逾期，哪些拖了很久，一目了然。</p>
|
|
<p>某客户账上有310万应收，光靠业务员人情催收，效果有限。账龄分析做出来之后，催收就有了节奏：30天内的正常跟进，60天的重点沟通，90天以上的升级处理，每个桶一个动作。这不是替老板做决定，是把"该催谁、该多紧"摆在老板面前。</p>

|
|
<h2>粮草官的本事，就是让老板少操心</h2>
|
|
<p>老板最值钱的是注意力。注意力放在哪里，公司的未来就在哪里。</p>
|
|
<p>如果老板的注意力天天被"钱够不够""这个月工资发不发""那笔款什么时候回来"这些常规事务占据，他就没精力去想方向、想产品、想人才——那才是老板真正该干的事。</p>
|
|
<p>粮草官的本事，就是把粮草管得明明白白：预算不失控、现金流有预测、应收有节奏。钱的事有谱了，老板才能腾出手来干刘备该干的事——拍板、用人、定方向。</p>
|
|
|
|
<h2>商业机会评估</h2>
|
|
<p>这项能力的价值在于：它是老板日常焦虑最集中的地方，也是最容易产生信任感的入口。</p>
|
|
<p>目标客户是现金流吃紧、应收账款管理薄弱、预算形同虚设的中小企业。对这类客户，现金流预测和账龄分析是最直观的"开胃菜"——做了就能看见效果，不需要解释太多。</p>
|
|
<p>服务方式是粮草管理模块：预算闭环加现金流预测加应收账龄，打包进CMA交付，也可以单独作为财务顾问服务输出，按季度提供服务。客户体验到了"心里有数"的感觉，再往决策闭环延伸就是顺理成章的事。</p>
